"Copado seamlessly connects change management and deployment based on user stories, enabling consistent development and operations. The ability to share real-time status ensures both speed and governance."

Toray International needed to manage three parallel Salesforce DX projects internally — without growing headcount or relying on external consultants. After replacing Salesforce DevOps Center with Copado, the team completed 804 user stories in one year, achieved 30% higher developer productivity, and onboards new team members into active sprints within one month.

Speed and Quality
Toray International, the trading arm of the Toray Group, has been actively pursuing digital transformation (DX) initiatives aimed at streamlining and standardizing trade logistics and Security Trade Control (STC) operations.
The first step in this journey was the introduction of Salesforce in 2023. The company leveraged Salesforce as a CRM to centralize customer information and resolve long-standing challenges in sales operations. According to Manabu Niida, Project Promotion Office for Core System Renewal, the next goal was to support multiple DX projects internally while reducing operational costs related to Salesforce management.
Toray International envisioned a DevOps-based operating model—one that unifies planning, development, testing, and release under tight collaboration between development and operations teams. This would prevent project conflicts, reduce communication errors, and accelerate delivery. In 2024, they implemented Copado to realize this vision.

"To achieve internal development after external team members rolled off, we needed a system that could simplify and standardize operations and enable simultaneous management of new and existing projects."

The decision to adopt Copado was triggered by advice from a Salesforce Japan consultant, who recommended using DevOps tools to standardize processes and visualize progress as part of their in-house development effort.
Initially, the company used Salesforce’s standard DevOps Center, but soon faced limitations in functionality and operational efficiency.
After implementing Copado, the company started using it across the entire Salesforce lifecycle—from development to release. Even when users faced challenges, Copado AI provided step-by-step guidance and rapid issue resolution.
Through Copado’s user story management and release pipeline, the team achieved complete visibility into project progress and deliverables. They could now instantly track who deployed what and where, allowing for faster, more efficient development. Promotion errors decreased significantly, improving quality. And when errors did occur, the back-promotion feature made recovery much easier.

"Copado offers an intuitive user interface for managing user stories and release pipelines, plus a rich set of features - automated CI/CD, visualization, back-promotion, pre-validation, and more. Being a Salesforce-specialized AppExchange solution that also supports MuleSoft, which we plan to use as our future data integration platform, made it an ideal fit."

Copado enabled parallel development across three major DX projects—CRM, Logistics DX, and STC DX. Within a year, the company achieved 804 completed user stories, demonstrating full-scale adoption and measurable outcomes. Compared with Salesforce DevOps Center, the number of releases per developer increased, improving productivity by approximately 30%.
Namaizawa highlights two major benefits from adopting Copado:
"First, we achieved transparent communication centered on user stories. Since Copado integrates with Jira, everyone can instantly grasp the purpose and progress of development," Namaizawa highlights. "Second, the back-promotion feature automated environment synchronization, helping us keep projects on schedule."

"By standardizing the development process, Copado eliminated dependence on individual skills. Even new members can join sprints within a month. Most importantly, the visualization of progress and deliverables across projects has been transformative - project managers now have an overview of the entire landscape, while on-site members clearly understand their tasks and can work with confidence."

Starting in 2025, Toray International will launch a company-wide core system renewal project scheduled for completion within three years. This includes a large-scale Salesforce-based system emphasizing real-time data integration through MuleSoft. At the same time, the company must maintain its existing projects stably—a complex dual challenge.
“When multiple large projects run in parallel involving various members and vendors, maintaining schedule and quality without Copado would be nearly impossible,” says Niida. “Copado is a scalable platform ready for the future. Technologies like DevOps and AI create value only when adopted early. This experience reaffirmed for us the importance of taking bold steps forward rather than over-focusing on short-term ROI.”
